My Story

From Oracle's software 
to the SaaS Frontier.

My name is Rafael Novoa, and I've been in commercial operations long enough to have seen almost every way a deal can go right, and wrong.

It started two decades ago at Oracle, where I was a Contracts Manager supporting one of the world's most respected sales organizations. I led a team responsible for creating airtight contractual language and negotiating complex software agreements at scale. Oracle gave me a front-row seat to what disciplined deal operations actually look like inside a global technology company; the governance, the rigor, the cross-functional alignment that lets thousands of sales reps move fast without creating chaos for Finance and Legal.

That foundation changed how I think about everything that comes after.

From Oracle, I moved into the start-up world, where the pace is faster, the stakes are just as high, and the infrastructure rarely keeps up with the growth. I spent years architecting approval workflows, building enriched clause libraries, strengthening pricing safeguards, and implementing CPQ systems for companies ranging from fast-moving startups chasing explosive growth to established global enterprises navigating complex multi-year sales cycles.

What I discovered in every one of those environments was the same problem wearing different clothes: sales teams moving fast without guardrails, Finance cleaning up messes after the fact, and deal approvals happening in email chains and Slack messages with no audit trail and no accountability. The tools were different. The pain was identical.

Early in my career, I approved a 99% discount on a $100 million deal. The list price was $100M. We brought it to $1M per year. It required CEO sign-off. The entire organization was aligned behind it. It would have been the largest net new logo for the quarter.

We lost the deal.

Not because our product wasn't good. Not because the discount wasn't aggressive enough. The client had already decided to go with our competitor. They used our offer, the most aggressive pricing I have ever seen approved, before or since,  as a negotiation tactic to drive down the cost of their implementation.

We were never in the running. We were the leverage.

The Lesson

A Deal Desk's most important job isn't approving discounts. It's asking the right questions before the discount ever gets requested. Qualification, deal intelligence, and governance frameworks aren't bureaucracy — they're protection. And they're exactly what we didn't have in that moment.
